Unit economics
What a lead and a new customer really cost you, and how much room there is before ad spend stops paying back.
CAC is under the LKR 150,000 ceiling — spend is paying back; the gap is conversion, not cost.
Priority focus areas
Ranked by extra customers per month if each stage reached a healthy target — same ad spend, same lead volume.
Leads and ad spend are not the bottleneck — the funnel breaks after the lead comes in, mainly between contact/qualification and close. Fixing the top of this list is worth more than adding budget.
Close more of your qualified leads
WeakUpside if fixed: +9 customers/month (≈LKR 2,700,000 revenue)
Your implied close rate (qualified lead → customer) is around 10.0%. Overall Lead→Customer is 2.2%, against a 3.0%–8.0% benchmark. In most lead-gen businesses this is the biggest lever — more leads rarely fixes a weak close.
- Script and practise objection handling for the top 3 reasons prospects stall: price, timing, and 'need to think about it / check with my boss'.
- Build a structured multi-touch follow-up cadence (call, WhatsApp, email) of 5–7 touches over 2–3 weeks — most B2B deals close after touch 3+, not touch 1.
- Send a short written proposal or quote within 24 hours of a good call, with clear pricing, scope and next step.
- Reduce risk for the buyer: a smaller starter package, a pilot, payment terms, or a clear guarantee.
- Review a sample of lost deals every month and coach the team on what separates a win from a stall.
Reach every lead — fix speed-to-lead and sales capacity
Needs attentionUpside if fixed: +4 customers/month (≈LKR 1,063,800 revenue)
61.0% of leads are reached live by your team. Leads that never get a real conversation can't convert, no matter how good the ads are.
- Call new leads within 5 minutes where possible — response speed is one of the best-documented drivers of contact and qualification rates.
- Add sales capacity or a shared queue (WhatsApp Business, a simple CRM) so no lead sits untouched for more than 24 hours.
- Set a hard SLA: every lead gets a first attempt the same day, and 3 follow-up attempts before being marked lost.
- Log every call attempt — even a failed one — so contact rate becomes a number you track weekly, not a guess.
Build a real lead-qualification step
Needs attentionUpside if fixed: +4 customers/month (≈LKR 1,050,000 revenue)
About 36.0% of contacted leads currently qualify.
- Define 3–4 qualification criteria in one sentence each — for example budget, need, timeline, and whether you're talking to the decision-maker (BANT).
- Log qualification status on every contacted lead, even in a shared spreadsheet — this alone turns 'qualified leads' into a trackable number.
- Route interested-but-not-ready leads into a lower-touch nurture sequence so sales time goes to the leads most likely to buy.
Fix ad targeting and creative
WeakUpside if fixed: +2 customers/month (≈LKR 578,571 revenue)
CTR is 1.4% against a 1.7%–2.6% benchmark. This is a top-of-funnel signal — usually the audience, hook or creative isn't resonating, not that there's too little budget.
- Build lookalike audiences from your actual paying customers (not just leads) — a much stronger seed than broad interest targeting.
- Lead with the customer's problem and a concrete result (time saved, cost cut, revenue gained) instead of listing features; case studies and short video testimonials usually beat static promos.
- Split campaigns by product or service so you can see which audience and creative combination actually works.
- Refresh creative every 2–3 weeks before frequency fatigue sets in.

The lead-gen playbook
Not everything shows up in the numbers. These are the other areas we check in every funnel audit.
Tracking & attribution
Connect Meta Conversions API (server-side) and GA4 alongside the pixel, and send offline conversions (actual sales, not just leads) back to the ad platforms. Otherwise the algorithm optimizes for form-fills, not for people who actually buy.
Speed-to-lead & WhatsApp automation
Send an instant auto-acknowledgement (WhatsApp Business API or SMS) the moment a form is submitted, followed by a live call within minutes. Response time is one of the strongest predictors of whether a lead is ever reached.
Remarketing to warm traffic
Retarget people who clicked or engaged but didn't submit a form, and separately re-engage leads who went cold. A case study or FAQ ad to this warm audience is usually cheaper and converts better than new cold reach.
Landing page CRO
Check mobile page speed, keep the lead form to 3–4 fields, put one clear call-to-action above the fold, and add proof — client logos, results, testimonials — right next to the form.
Referral & customer advocacy
Ask happy customers for referrals and reviews with a simple incentive. Referred leads typically convert at a much higher rate than cold ad traffic and cost far less to acquire.
Creative testing cadence
Run 3–4 new ad concepts per product per month and retire creative once frequency climbs and CTR drops — a single evergreen ad set fatigues a Sri Lankan audience quickly.
Segment campaigns by product or service
One blended campaign across several offers makes it impossible to tell which audience and creative combination works. Split budgets so each offer's funnel can be diagnosed on its own (use the By product table above).
Pricing & offer mechanics
For higher-ticket offers, price and risk are common reasons qualified leads stall. Test payment terms, a smaller entry package that upsells, a pilot, or a time-bound incentive with a real deadline.
Lead scoring & CRM hygiene
Once qualification criteria are logged, score leads (e.g. 1–10) so the team calls the strongest leads first. Keep every lead's status up to date in a CRM so this funnel can be measured every month.
Default benchmarks: Facebook ads CTR 1.71% (traffic) to 2.59% (lead campaigns), all-industry average (WordStream, Facebook Ads Benchmarks 2025); lead-to-customer 3%–8% (Revnew, Pipeline Conversion Benchmarks by Industry). These are directional global norms — adjust them for your industry and build your own baseline from a few months of data. Your numbers stay in your browser unless you choose to download the report or request a review.
